Logistics: integrations that fail in a controlled way.
A scenario for order, rate, label and tracking systems that depend on third parties.
Business context
Carrier APIs are outside the team’s control. Rates, labels and updates can arrive late, fail or repeat. The system must distinguish recoverable delays from operations requiring human review.
Risks we assess
Unlimited retries, quota consumption, duplicate labels, jobs without timeouts, unmonitored queues and order states that do not reflect integration failures.
Intervention plan
Map operations and states. Review timeouts, retries with backoff, idempotency and dead-letter queues. Add per-order traceability and queue-age alerts. Simulate API failures in a controlled environment and agree a replay procedure.
Deliverables
Integration map; timeout and retry policy; idempotency proposal; queue alerts and metrics; replay and reconciliation runbook.
How we validate
Under simulated timeouts and repeated responses, orders must preserve state and avoid duplicate effects within the tested scope. Measure queue depth and age, and verify message replay. Business-code changes are quoted separately from infrastructure diagnosis.
